Cypherpunk's Zcash Bet: Privacy's Last Stand or Mining's Centralization Trap?

Over the past seven days, Zcash’s hashrate jumped 15% – not because of a price rally, but because Cypherpunk hired Kevin Zhang. The former SinoCrypto chief now runs what they claim is the world’s largest Zcash mining fleet. We didn’t see this coming. In a bear market where most miners are shutting down rigs, a Bitcoin mining giant pivots to a privacy coin. That’s not just a hire. It’s a signal. And it raises a question I’ve been wrestling with since 2017: when a centralized entity holds the keys to a privacy network, is that network still private?

Let me step back. Cypherpunk is a name that carries weight in Bitcoin mining circles. They’ve been around since the early ASIC era, known for efficient operations and a hands-off approach to politics. Kevin Zhang, on the other hand, built SinoCrypto into one of the largest mining pools in Asia – a pool that has been accused of transaction censorship and centralized decision-making. Now he’s in charge of the world’s largest fleet of Zcash miners. The irony is thick enough to cut with a pickaxe.

Context: The Privacy Coin Landscape

Zcash is built on a fragile premise. Its shielded transactions rely on zero-knowledge proofs, but its security depends on proof-of-work mining. Unlike Bitcoin, which has a global hashrate dispersed across thousands of pools, Zcash’s hashrate has historically been concentrated among a few players. The Equihash algorithm was designed to be ASIC-resistant, but ASICs arrived anyway, and now the network is dominated by a handful of large operators. Cypherpunk’s fleet – reportedly tens of thousands of ASICs – could control a double-digit percentage of total hashrate. That’s not just a fleet. That’s a potential veto over the network’s future.

Open source is a handshake, not a contract. The Zcash code is open, but the mining power is not. When I led the 2017 ICO ethics audit, I saw how token distribution could centralize power. The same principle applies here. If one entity controls the mining, they can decide which transactions get included, which upgrades get adopted, and ultimately, which privacy features survive. Cypherpunk’s hire is a move that could strengthen the network’s security – or strangle its soul.

Core: The Economics of a Privacy Pivot

Let’s look at the numbers. Zcash’s current price sits around $25, down 90% from its all-time high. Mining profitability is razor-thin. The break-even hash price for Equihash ASICs is roughly $0.08 per kilowatt-hour, assuming 60% efficiency. Many miners are losing money. So why would Cypherpunk – a company that could easily expand its Bitcoin mining – invest in Zcash? The answer isn’t short-term profit. It’s strategic positioning.

Based on my experience in financial engineering, I see two possible motivations. First, Zcash’s privacy features make it attractive for institutions that want to comply with KYC while still offering shielded transactions. The recent ETF approvals have opened the door for regulated privacy products. A large mining fleet gives Cypherpunk influence over the network’s governance – they could push for features that favor institutional use, like selective disclosure of shielded transactions. Second, there’s the possibility of a future Zcash ETF. If the SEC approves a privacy coin ETF, the miners who control the hashrate will be the gatekeepers of that market.

But here’s the technical catch. Zcash’s shielded pool is currently underutilized – only about 5% of transactions use full privacy. A large miner could theoretically force all transactions to be transparent by refusing to include shielded ones. That would destroy the very reason Zcash exists. We rise by lifting the latest node – but if the node is controlled by one entity, the rise is an illusion.

I’ve seen this pattern before. In the 2020 DeFi community bridge, I watched how liquidity mining APY was essentially a subsidy for TVL. The same applies here: Zcash’s mining rewards are a subsidy for network security. If the largest miner decides to stop supporting privacy, the network becomes a ghost of itself. The question is not whether Cypherpunk will do this. The question is whether they have the incentive to do so.

Kevin Zhang’s track record at SinoCrypto gives me pause. The pool was known for transaction censorship during the 2021 mempool congestion – they selectively included transactions with higher fees. That’s a violation of the “code is law” ethos. If a miner can censor for fees, they can censor for privacy. Code is law, but empathy is the constitution. The constitution of a privacy network must be upheld by its miners, not just its developers.

Contrarian: The Case for Optimism

I don’t want to be alarmist. There’s a counter-intuitive argument that Cypherpunk’s involvement could actually save Zcash. The network has been struggling with low hashrate and a declining developer community. A large, professional mining operation brings stability. It can fund core development through pooled resources. It can also attract institutional liquidity that was previously scared off by the association with illegal activities. In a bear market, survival matters more than ideals. If Cypherpunk keeps the network alive, the privacy features can be maintained and improved later.

Moreover, Kevin Zhang is a technical expert. He understands mining economics better than anyone. He might see an opportunity to make Zcash mining profitable again by optimizing fleet efficiency and negotiating favorable electricity rates. That efficiency could lower the cost of producing a Zcash coin, making the network more competitive. And if the fleet is profitable, there’s less incentive to sacrifice privacy for short-term gains.

But I’ve been in this space long enough to know that centralization is a slippery slope. In 2022, during the bear market, I helped organize a support network for developers who were burned out by the crash. I saw how projects centralized to survive – and then never decentralized again. The pivot to efficiency is a seductive argument, but it ignores the human factor. Power corrupts, and mining power corrupts absolutely.

Takeaway: A Fateful Choice

We didn’t ask for a savior, but will we accept a custodian? Cypherpunk’s hire is a bet on Zcash’s future. If it works, we might see a resurgence of privacy coins backed by institutional weight. If it fails, Zcash could become a centralized mining farm with a privacy sticker. The choice is not just Cypherpunk’s – it’s ours as a community. We must demand transparency from the new management. We must audit their operations. We must ensure that the code remains the law, and that empathy remains the constitution.

Don’t let the perfect be the enemy of the transparent. The world’s largest Zcash fleet is not inherently evil. But it is a concentration of power that must be watched. In a bear market, we need strong networks. But we need them to be strong for the right reasons. Innovation without integrity is just noise. Let’s make sure this isn’t just noise.
